The Problem
Users opened the app to check balance, then left. No engagement, no stickiness, no cross-sell. Competitors were noise. The app felt like a boring utility.
Context
Startup, Series B. 6-month timeline. Team: 2 engineers, 1 PM, 1 designer (me). Success = 3x monthly active engagement within a year. Users were mostly 25–40, financially conscious but time-poor.
Key Learning
Research revealed: people felt *anxious* about money, not curious. They didn't want dashboards and charts. They wanted reassurance and small wins. A simple 'this month vs. last month' comparison mattered more than sophisticated analytics.
What We Did
Rebuilt around habits, not data. Added a 'spending streak' feature (Duolingo-style), habit reminders, and a 'win' moment when you hit a savings goal. Simplified the UI from 7 tabs to 3. Changed the copy from formal to conversational. Every interaction had a micro-celebration.
Outcome
Engagement went from 2x/month to 8x/month. Feature adoption hit 60% within 3 months. Became the top retained cohort in the company.
What's Next
In hindsight, we should have started monetization earlier—users loved the engagement loop, but we lost the business window. Also, the habit streak was effective but could have been deeper with social features (leaderboards, accountability groups).
